Seven Minutes, 90 Cents
In early 2023, I built a virtual team of AI agents using GPT-3.5 because I was tired of copying code between my editor and ChatGPT and losing context every time.
Each agent had a role. One planned tasks. One wrote code. One reviewed it. One ran tests. They communicated through a simple protocol that mimicked how real development teams collaborate — passing context between each other instead of starting fresh each time. Primitive compared to what we're building today — but it worked.
I gave them a standalone feature that would normally take me three days.
Seven minutes later, they finished. Cost: 90 cents.
That's when it hit me: I'd just automated a great part of what I get paid to do. The career path I'd been on — working toward a director title, maybe doubling my salary over the next decade — made less sense than it had an hour ago.
With AI handling implementation, I could manage four client projects simultaneously. The math: 3-4x my current income without the decade-long climb toward a position that might not even exist when I get there. I didn't pursue it, but the option's mere existence changed everything.
When I shared this insight with colleagues, the response was unanimous pushback.
Software development is elite work. AI will start at the bottom — retail, data entry, trucking — then work its way up. We’ll be fine. Besides, have you seen ChatGPT's code quality? Garbage.
Two and a half years later, the pattern is clear.
They were completely wrong. Developers are at the top of AI's displacement list. Understanding why reveals which jobs are actually vulnerable — and the pattern isn't what you'd expect.
The Unambiguous Feedback Loop
Building LLMs' capabilities requires the right recipe. Three factors matter most: abundant high-quality training data, clear feedback signals, and well-defined task spaces. When all three align, AI can do more than juggle numbers — it can start juggling responsibilities.
Think free throws versus leadership: one gives instant, unambiguous results; the other gives delayed, debatable outcomes. One has a scoreboard, the other has excuses.
Free throws are crystal‑clear: tight rules, binary outcomes — no room for "well, it depends on how you define winning".
Today's advanced reasoning models are trained in two stages: first, they undergo pre-training, where they absorb massive amounts of data to build a basic understanding, and then they refine their performance through reinforcement learning (RL), where trial-and-error with clear feedback signals guides improvement.
The uncomfortable truth is that AI doesn't replace jobs by starting with "simple" work and climbing the ladder to "complex" work. It replaces work where the right conditions converge — work where success is measurably, undeniably clear, and where AI can effectively learn from abundant, high-quality examples.
The Coder's Paradox
Programmers at every level face genuine displacement risk. Not because programming is easy, but because programming accidentally created the perfect conditions for AI to learn.
Perfect feedback signals
Programming provides instant, unambiguous feedback. Code compiles or doesn't. Tests pass or fail. Programs produce correct outputs or they don't.
Most professional work lacks this clarity. Was that marketing campaign successful? Depends on who you ask. Did that management decision improve morale? Check back in six months, prepare for five interpretations. Programming? The compiler doesn't negotiate.
Comprehensive documentation of the cognitive process
Beyond clear feedback, programming offers something equally valuable: comprehensive process documentation. For over 15 years, programmers accidentally created an ideal training dataset. Every repository contains not just finished code, but the entire problem-solving journey: each commit shows what changed and why, in-line comments explain reasoning, code reviews provide detailed feedback, test results validate correctness, and CI/CD pipelines confirm deployment success.
It's like having complete recordings of chess grandmasters explaining every move they considered and rejected — except we've done this for millions of problems across every domain. No other profession has documented its cognitive process this thoroughly. Lawyers don't version-control every strategic choice. Financial analysts don't commit every formula revision with market reasoning.
We even gamified it — contribution graphs, streak counters, PR statistics. We made documenting everything a status symbol. Every green square is training data. And that data is remarkably pure: GitHub repositories are nearly 100% signal, minimal noise. Every line teaches better coding, with virtually no irrelevant content diluting the lessons.
Legal access to massive datasets
Better yet — for AI companies, at least — this treasure trove is freely available. GitHub hosts millions of public repositories containing complete problem-solving documentation. We called it "open source" and handed AI our entire professional knowledge base.
Other industries are not so lucky. Financial firms have valuable data, but can't share it legally. Medical diagnosis patterns are locked behind HIPAA. Legal strategies are protected by privilege. Programming data? Come and get it.
The ultimate accelerant: programmers automate themselves
Here's the factor no other profession faces: programmers build tools to solve their own problems. Doctors don't typically invent new surgical instruments. Accountants don't usually design new tax software. But programmers constantly create tools that make our own work easier, faster, or obsolete.
AI coding assistants weren't built by external forces trying to disrupt programming. We built them. We refined them. We shared techniques for using them effectively. We're voluntarily revolutionising our own work, competing to see who can automate more of their job.
I've seen this work firsthand. Over a year ago, I advised a friend (now also my client) to stop hiring intermediate and junior developers entirely. We transitioned their IT team into an AI-native workflow: humans focus on innovation and design, and AI implements solutions under human supervision. No more manual coding for routine work.
I believe in building all-elite teams where every single employee is a thinker, an innovator, a disruptor. A small elite team outperforms a clumsy, bloated organisation burdened with management layers and HR overhead. With the right techniques and well-designed protocols for managing AI developers, this approach works remarkably well. At this trajectory, manual coding becomes history within another year — not as a bold prediction, but as an observation of what's already happening.
The uncomfortable result
We created a profession where success is instantly measurable, the cognitive process is meticulously documented, training data is legally accessible and remarkably pure, and practitioners actively build tools to automate their own work.
AI coding tools have moved beyond autocomplete toward genuine problem-solving. Not because of revolutionary architecture, but because we spent 15 years building perfect training conditions and then actively accelerated the transition.
Other professions don't face this threat yet. Not because their work requires less expertise, but because the training conditions simply don't exist.
Why Most White-Collar Work Remains Safe (For Now)
If AI can handle senior-level programming and prove mathematical theorems, shouldn't routine office work be trivial?
Surprisingly, no.
The missing ingredients
White-collar work spans thousands of specialised tools across countless industries — risk models, simulation platforms, testing frameworks, security systems, procurement workflows. Each requires domain expertise accumulated through experience, judgment calls that shift with context, and frustratingly subjective success criteria.
Training general AI on this would require capturing how people actually work: every decision, every context switch, every "I'll just tweak this" moment. While some datasets have attempted this, they cover limited scenarios. The data gap is real.
More problematic: feedback. Most office work gets evaluated monthly — "your work this month was good, I think?" — which is useless for AI training. Even granular feedback stays fuzzy. Did that email land right? Was that analysis insightful enough? There's no compiler to definitively tell you "nope, try again".
Then there's diversity. Every industry has unique workflows. Every company has proprietary processes. The long tail of edge cases is absurdly thick. You'd need thousands of specialised models to cover it.
General-purpose white-collar AI? Not happening soon.
What actually works: controlled customisation
But here's where it gets interesting. While general white-collar AI faces impossible obstacles, carefully designed AI systems deliver substantial gains today.
The solution is rigorous customisation through task decomposition. Instead of asking AI to "understand your business" (spoiler: it won't), you architect workflows where AI operates in controlled environments doing one narrow task at a time.
The framework:
Break complex work into discrete steps. Each step gets:
- One clear task: Not "analyse the market", but "calculate month-over-month change in these specific metrics"
- Complete context upfront: Every relevant input provided explicitly — no ambiguity, no hunting
- Clear success criteria: "Output must be X format with Y fields" not "make it good"
- Human verification points: Strategic checkpoints where humans catch errors before they compound
By strictly controlling context at each step, you sidestep the training data problem. You're not asking AI to figure out what it needs — you're giving it exactly what it needs.
This requires significant architectural work — building production lines for knowledge work where AI handles specific operations under controlled conditions. Companies implementing this disciplined approach see measurable productivity gains. Those deploying general-purpose assistants hoping for transformation typically get modest improvements.
The pattern emerges
Recent job displacement headlines focus on highly repetitive entry-level roles — data entry, basic customer service, routine report generation. These face a genuine risk because they resemble the narrow, well-defined tasks AI handles well.
Most professional work? Too much variety, too much context-dependence, too many judgment calls. Strategic decisions, ambiguous situations, cross-functional navigation — human territory for years, possibly decades.
We've established that programmers face displacement because they accidentally created perfect training conditions: instant feedback, comprehensive documentation, legal data access, pure signal. Most white-collar work lacks these ingredients.
But between "writing code" and "general office work" lies a spectrum. Some professions document their process thoroughly. Others have clear success metrics. Some have abundant training data. A few have all three.
